We spend a lot of time discussing how AI is changing search. This article explores a bigger shift: how AI is changing content consumption itself, and what that means for B2B marketers trying to influence increasingly invisible buyer journeys.

A few months ago, I caught myself doing something that would have seemed absurd five years ago.
I was working on a thought leadership report about digital maturity in Medical Affairs across life sciences companies. My browser looked like a miniature internet: analyst reports, consulting studies, conference presentations, vendor websites, academic articles, and a few YouTube interviews. All spread across twenty-odd tabs. The objective was simple: understand what was actually changing.
Then I copied everything into ChatGPT and asked:
"What's actually changing here?" I didn't read the content. I read the synthesis. And that's when it hit me. The biggest shift in B2B content consumption isn't that we're consuming more content, less content, or even different content. It's that we're increasingly not consuming the original content at all. We're consuming a machine's interpretation of it.
That sounds subtle. I think it's one of the biggest changes to information consumption since the invention of search engines.
We Keep Talking About Search. The Real Story Is Consumption.
Most conversations today revolve around AI Search. Is SEO dead? Should we optimize for AI Overviews? How do we rank in ChatGPT? How do we appear in Perplexity?
These are interesting questions. But they're all downstream of a much larger change. For the last thirty years, the internet worked on a relatively simple model: Content >> Human >> Decision
A person searched, clicked, read, evaluated, and decided.
Today, a new layer has inserted itself between information and decision-making: Content >> AI >> Human >> Decision
The implications are profound.
The first reader of your content is increasingly not a person. It's an AI system. And once we understand that, many seemingly disconnected trends start looking like symptoms of the same phenomenon.
Zero-Click Search Isn't the Problem. It's the Evidence.
The industry is treating zero-click search as if it's the story. It isn't. It's merely the evidence.
Pew Research found that when AI summaries appear in Google, users click traditional search results only 8% of the time, compared to 15% when no AI summary is present.
The Digital Bloom's analysis of over 30 million keywords found that roughly 60% of Google searches now end without a click.
Those numbers sound alarming if your worldview is built around traffic. But traffic isn't what's disappearing.
The need to visit the source is disappearing.
That's a very different thing. People are still searching. Still researching. Still learning. Still making decisions. They're simply doing more of it through synthesized answers rather than direct content consumption. The internet isn't becoming less important. The internet is becoming less visible.
Attention Isn't Scarce Anymore. It's Delegated.
For years we've heard that attention is the world's scarcest resource. I think that's no longer true. Attention isn't scarce. Human effort is. And AI is becoming the mechanism through which we outsource that effort.
Think about the evolution of the web. Google reduced the effort required to find information. Social media reduced the effort required to discover information. AI reduces the effort required to understand information. That's a much bigger leap.
Instead of gathering information ourselves, we increasingly ask systems to gather, compare, summarize, prioritize, and explain it for us.
In many ways, we're moving from active consumption to delegated consumption. The AI reads. We review. The AI researches. We decide. The AI compares. We approve. That shift is still underestimated. Especially in B2B.
B2B Buyers Are Becoming Editors, Not Researchers
This is where things get particularly interesting.
Forrester's 2025 research found that B2B buyers are adopting AI-powered search three times faster than consumers. That shouldn't surprise anyone. Enterprise purchasing is fundamentally an information-processing exercise. The average B2B purchase involves multiple stakeholders, competing priorities, technical complexity, and significant risk. Historically, buyers spent weeks collecting information.
Today they increasingly spend their time validating information. That's a crucial distinction. The AI performs the first pass. The human performs the second. The buyer becomes less of a researcher and more of an editor. Instead of asking: "What are the options?" They ask: "Is the AI's recommendation correct?"
This has major implications for B2B marketing strategy. Most B2B demand generation programs still assume buyers will discover, consume, and evaluate information directly through owned channels. But when AI performs the first round of research, the role of marketing shifts from attracting attention to shaping the information that AI systems surface. The challenge is no longer simply driving traffic. It is ensuring your expertise survives the synthesis layer that increasingly sits between buyers and brands.
The Dark Funnel Just Got Much Darker
Marketers have spent years complaining about the dark funnel. Prospects were reading blogs. Listening to podcasts. Joining communities. Talking to peers. All without leaving measurable signals.
Compared to what happens next, that version of the dark funnel seems almost transparent. Today, a buyer can spend hours researching a category inside ChatGPT, Gemini, Perplexity, Copilot, Reddit summaries, analyst reports, and AI-generated comparisons.
No website visit. No attribution. No form fill. No session. No analytics event. Yet influence has occurred. Possibly enough influence to eliminate a vendor from consideration before they ever know they were considered. This is why so many marketing dashboards increasingly feel disconnected from reality.
The journey still exists. We just can't see most of it anymore.
For years, dark funnel conversations focused on invisible and non linear buyer journey. Today, the problem is bigger. Invisible machine activity is becoming part of the buying process too. This challenges traditional approaches to pipeline marketing and revenue marketing, both of which rely heavily on attribution models built for a click-based internet. When decisions are increasingly shaped before a website visit occurs, the relationship between influence and measurement starts to break down.
Here's the Part Most Brands Haven't Understood Yet about the new B2B content strategy
Most companies still behave as though their website is their primary source of authority. But AI systems don't think that way. According to McKinsey, only about 5–10% of sources cited in AI-generated answers come directly from brand-owned properties. Think about that for a moment. The majority of what shapes AI understanding comes from somewhere else: Industry publications, Analyst reports, Community discussions, Review sites, Forums, Podcasts, News coverage, Third-party commentary.
In other words, our narrative is increasingly created by what the ecosystem says about us. That is a radical shift. For years we optimized owned media.
The next era belongs to what I would call distributed credibility.
This is where B2B positioning becomes more important than publishing frequency. In a world where AI systems aggregate signals from across the web, strong positioning travels farther than content volume. Buyers may never visit your website, but they will encounter the collective perception of your company through analyst reports, communities, review sites, podcasts, and AI-generated summaries. The companies that build genuine market authority and earn category leadership across those ecosystems will be disproportionately represented in the answers buyers receive.
We May Be Measuring the Wrong Things Entirely for B2B Content Strategy
Traffic.
Rankings.
Pageviews.
CTR.
For two decades these have been the dominant indicators of B2B content strategy success. But what happens when influence occurs without visits? What happens when your content shapes an AI answer but never generates a click? What happens when your company becomes part of the recommendation without becoming part of the analytics? Suddenly traditional metrics begin looking like relics of a previous internet.
A new set of metrics is emerging:
AI share of voice
Citation frequency
Recommendation prevalence
Sentiment within AI-generated answers
Presence across knowledge ecosystems
These metrics may eventually become as important as website traffic. Many marketing systems were designed for an era when visibility and clicks were tightly connected. AI is decoupling the two. As a result, integrated marketing efforts will need to connect owned media, earned media, community engagement, analyst relations, and thought leadership into a single measurement framework. The goal is no longer just traffic acquisition. It is influence acquisition.
So What Actually Changes?
The common assumption in B2B content strategy is that success comes from producing more content. That assumption was born in a world where humans were the primary consumers. But machines don't reward volume.
They reward clarity.
Structure.
Authority.
Consensus.
Evidence.
A thousand generic articles may create less influence than a single piece of original research that gets repeatedly cited across the web. The future winner may be the company that publishes the most useful knowledge in the ecosystem from which AI learns.
That has profound implications for B2B content marketing.
Historically, content programs were optimized for discoverability. Tomorrow's content programs may be optimized for retrievability, citation, and representation. The question shifts from "Will someone read this?" to "Will an AI system use this when constructing an answer?" That's a fundamentally different design problem.
It also changes how we think about B2B thought leadership. The organizations that consistently contribute unique insights will shape industry narratives long after the original content is published. This is also why connected marketing becomes increasingly important. Buyers will increasingly move across AI assistants, communities, analyst reports, podcasts, social platforms, review sites, and search engines. The most effective go-to-market (GTM) strategy will be the one that creates consistent signals across all of those environments rather than optimizing for a single platform.
